We have been taking apprentices at Smith Ribbon & Bow for as long as anyone can remember, though we have not always called them that. For most of our history, the arrangement was informal — someone's younger sibling or a neighbour's child who needed work, paired with whoever had time to show them the basics. Over the last four years, we have tried to make the arrangement more deliberate: a defined intake period of three months, assigned to a specific senior weaver for the duration, with a clear set of skills they are expected to have by the end.
The structure helps. But the thing it cannot replicate is what happens in the gaps — the moments between the formal lessons, when the apprentice is watching something they were not told to watch and asking a question they did not know they needed to ask.
Xiao Wei joined us ten months ago as a production apprentice, assigned initially to the grosgrain section. His formal supervisor was Master Huang, who has been weaving grosgrain on the same bank of machines for eleven years and who has the particular quality of never appearing to rush, regardless of what the production schedule says.
About three weeks into the apprenticeship, Xiao Wei asked Master Huang why he always started each shift by running his palm along the underside of the loom frame before turning anything on. Master Huang said he was checking the temperature of the metal near the tensioning rollers. If the machine had been idle overnight in cold weather, the metal contracted slightly, and he would leave the loom running without load for ten minutes before threading. If he did not, the first few metres of ribbon would come out with slightly uneven edges as the tension adjusted.
This information was not in any documentation we had given Xiao Wei. It was not in the training materials we provide to new staff. It was in Master Huang's hands, accumulated across eleven years of paying attention to the same machines in the same building through different seasons.
When Xiao Wei told us about this exchange — he mentioned it in a monthly check-in, almost as an aside — we realised we did not know how many similar pieces of knowledge existed in our facility that we had never written down. We have quality protocols, equipment maintenance schedules, colour matching procedures. We do not have a document that says: in cold weather, run the grosgrain loom without load for ten minutes before threading.
We started asking. Over the following six weeks, we sat with eight of our most experienced staff — weavers, dye technicians, finishing specialists — and asked them, specifically, what they did that was not in any official procedure. The results were not dramatic, but they were substantial. We documented forty-three practices across the eight interviews that were not captured anywhere in our existing materials.
Some of them turned out to be individual habits that did not generalise — things that worked for one person's style of working but would not translate to others. But roughly half — around twenty items — were practices that applied to the equipment or materials generally, and that we subsequently incorporated into updated training materials and equipment notes.
We want to be honest about what the documentation exercise did and did not accomplish. The forty-three items we recorded are now written down. They are in a folder that the production manager can access. But written documentation of tacit knowledge is not the same as transferred tacit knowledge. Master Huang's understanding of what the temperature differential feels like under his palm on a cold morning is not fully captured by a note that says "check tensioning roller temperature and idle machine for ten minutes if ambient temperature below 12°C." The note is better than nothing. It is not as good as ten minutes beside Master Huang on a January morning watching him do it.
This is not a counsel of despair — it is a design principle. If the formal documentation catches the what and the when, the apprenticeship is what catches the how and the why. Both are necessary. We have always done the apprenticeship informally; the documentation exercise is the newer part. Having both, done deliberately, is better than either alone.
The reason the apprenticeship arrangement surfaced this particular piece of knowledge is straightforward: Xiao Wei was watching Master Huang with genuine curiosity and felt comfortable enough to ask a question that might have seemed basic. That combination — proximity, observation time, and a relationship where questions are welcomed — is not something a classroom or a video tutorial can reliably produce.
It also requires the senior person to be willing to answer. Master Huang is. Not everyone at that level of experience is. Some experienced workers have internalised their knowledge so thoroughly that they have difficulty articulating it; others are wary of sharing practices they have developed on their own, for reasons that range from professional pride to simple uncertainty about whether they are doing things correctly. Part of what the structured apprenticeship does is signal clearly that sharing what you know is valued — and that the person asking is there to learn, not to evaluate.
We are not under any illusion that we have now captured all the informal knowledge in our facility. Forty-three items from eight people over six weeks is a start, not a completion. What we have done is establish a practice of asking — and a precedent that the answer to "why do you do it that way?" is worth listening to carefully.
Xiao Wei is still with us. He finished his formal apprenticeship period four months ago and is now running his own section of the grosgrain machines. He still checks the temperature of the metal near the tensioning rollers at the start of each cold-weather shift. He learned it from Master Huang. We expect he will eventually pass it on, in a similar way, to whoever sits next to him and asks the right question.
