A147 | The Colour That Took Three Tries — What We Learned About Getting Ivory Right

Ivory sounds simple. It is not a complex colour — it is white with a small amount of warmth in it, somewhere between pure optical white and the warmer yellow-tinted cream that used to be called antique white. If you ask ten people to point to ivory on a colour chart, most of them will point to roughly the same area. If you ask ten dyers to produce ivory, you will get ten different results, and some of them will look noticeably different when you put them side by side.

This is not a failure of skill. It is the nature of dye chemistry applied to textile fibre. The same dye formula on a different base fabric — different fibre content, different weave density, different finishing process — produces a different result. The same formula on the same fabric on a different day, when the ambient temperature and humidity are different, produces a slightly different result. Ivory is a small target with a wide margin for drift, and the wedding and events market — which is where most of our ivory ribbon goes — has zero tolerance for the visible kind.

We had a specific ivory problem in early 2024, and the story of fixing it is also the story of how we ended up with a more reliable process for colour consistency across our entire range.

What the Problem Was

In early 2024, we received a complaint from an event decoration company we had been supplying for about two years. Their operations manager sent us a photograph of two ribbon rolls side by side — both labelled as our standard ivory, both ordered from us within a three-month period. The colour difference was visible in the photograph. In person, at a venue, it would have been more visible still.

We investigated and found that the two rolls had been produced in batches four months apart. The dye formula was the same. The base fabric was nominally the same specification. But the fabric had come from a different weaving run, and the fibre blend had a slightly higher polyester content than the previous batch — within the acceptable range for the weave specification, but enough to affect dye uptake. Our ivory formula, which we had calibrated for the original fibre ratio, was producing a marginally cooler result on the new batch.

This is a known problem in ribbon manufacturing. It is not unusual. What was unusual was that we had not caught it before it reached the customer.

The Three Rounds

Fixing the ivory took three rounds of reformulation and swatch approval, spread over about six weeks. Each round went like this: our dye technician adjusted the formula, produced a small test length, checked it against the master swatch under a daylight lamp, and if it looked close, we sent a physical sample to the client for approval alongside the master. The client laid both against their actual venue fabric under venue lighting conditions — not office lighting, not direct sunlight, but the specific warm overhead lighting used in their most common banquet hall setting.

Round one was close. The client said the new sample was better but still pulled slightly too cool in the venue's warm lighting. Round two overcorrected slightly toward yellow. Round three landed where it needed to be: the client's operations manager held both the new sample and the master under the banquet lighting and said they matched well enough that she would not be able to tell them apart in a setup.

Six weeks and three rounds of adjustment for a single colour. We are not sharing this to suggest our process was slow — this is actually a normal timeline for achieving reliable colour consistency on a challenging neutral. We are sharing it because the end result was worth it: we now have an updated ivory formula that accounts for the current fibre blend range we work with, and we have not had a colour drift complaint on ivory since.

What We Changed in Our Process

The ivory situation prompted us to look at how we were managing colour approval across our full range. What we found was that our master swatches were older than they should have been for several of our most-ordered neutrals. The swatch for our standard cream, for instance, had been approved against a fabric batch from 2021. Three years of incremental changes in our fibre sourcing had introduced small drifts that were individually within tolerance but cumulatively meaningful.

We undertook a full swatch refresh for our twelve most frequently ordered colours — the ones that appear in wedding and events contexts where colour consistency is most critical. Each colour was reformulated against our current fibre blend, approved by both our production team and a panel of three regular clients who agreed to participate in the validation, and documented with a new dated master swatch. The process took about four months and consumed a meaningful amount of our dye technician's time, but it gave us a reliable baseline that reflects what we are actually producing today rather than what we were producing three years ago.

The Daylight Lamp

One specific change that came out of this process: we installed a calibrated daylight lamp in our colour assessment area and made it the standard tool for all swatch comparison. Previously, colour checking was done under mixed overhead lighting that varied depending on the time of day and the weather. The daylight lamp produces consistent illumination every time, which means comparisons are actually comparable.

It is a small thing. It cost less than a thousand yuan. It has made our colour sign-off process meaningfully more reliable because two people looking at the same swatch under the same lamp are seeing the same colour, rather than two approximations influenced by ambient light conditions.

The broader lesson from the ivory situation is one we have applied more widely: the places in a production process where drift goes undetected longest are usually the places where the standard for comparison is oldest or least formally maintained. Keeping reference standards current is not glamorous work. It is also, we have found, among the most practically useful things a manufacturer can do to maintain quality over time.
