Before a ribbon exists, there is a setup. Before the loom runs, before the colour is locked, before anything winds onto a spool, someone has to sit down with a cone of yarn and begin threading. It is the part of the process that no finished product photograph ever shows, and it is, in many ways, the most demanding thing that happens in our factory. Not because it requires strength — it requires almost none — but because it requires a quality of attention that is genuinely rare: the ability to work with extreme precision for a very long time, without rushing, without distraction, without error.

We have been thinking about the setup this week because one of our most experienced technicians, a woman named Old Sun — the name everyone uses, though she is only in her early fifties — recently trained two new employees in the process. Watching her teach it made us want to write about what she was actually transmitting, which is not exactly what it looks like from the outside.

What Setting Up Actually Involves

To understand the setup, you need to know a little about how a ribbon loom works. A ribbon is a woven structure: threads running lengthwise (the warp) are interlaced by a thread running crosswise (the weft). Before the loom can run, every warp thread must be threaded individually through the correct heddle — a small eye in a mechanical guide — in the correct sequence. For a simple grosgrain, this might mean threading several hundred threads. For a complex jacquard pattern, it can mean threading several thousand.

Each thread must go through the right heddle, in the right order, with the right tension. A threading error that is caught before the loom starts costs minutes to correct. A threading error that is only discovered when the first yards of ribbon come off the machine costs significantly more — in material, in time, and sometimes in the mood of the entire shift.

What She Was Teaching

The two new trainees spent three days watching before they were allowed to try. Old Sun's reason for this was practical: "If you thread before you understand what you are threading into, you thread wrong." The heddles are arranged in a specific spatial pattern, and that pattern is not arbitrary — it corresponds to the structure of the weave that will be produced. Until you can see that correspondence, you are just following instructions. Once you can see it, you understand why each thread goes where it goes.

On the fourth day, one of the trainees — a young man who had come from a machine-operating background and was accustomed to a faster, more procedural kind of work — sat down to thread a simple grosgrain setup. He worked carefully, but Old Sun stopped him three times in the first ten minutes: once to correct a tension issue she could see from two metres away, once to point out a thread that had crossed another thread in a way that would have caused a problem, and once simply to tell him to slow down.

"You are trying to finish," she said. "You should be trying to thread." It is a small distinction, but it describes something real about the difference between completing a task and doing the work the task contains.

The Relationship Between Setup and What Comes After

What is interesting about the setup — and the reason Old Sun spends so much time on it with trainees — is that its effects are not visible until much later. A correctly set-up loom runs quietly and produces consistent ribbon from the first yard to the last. An incorrectly set-up loom produces problems that look like they are happening during production, but are actually traceable back to something that went wrong before the first inch of ribbon was woven.

This is one of the counterintuitive things about craft manufacturing: the most consequential decisions often happen at the least dramatic moments. Not when the machine is running and production numbers are accumulating, but when a single person is sitting quietly with a needle and a diagram and taking as long as the work requires. The ribbon on a gift box, the one that has a perfect edge and holds its bow without slipping, carries some invisible trace of the care that went into the setup that produced it. Not as mysticism, but as physics: the warp tension determines the weave structure, and the weave structure determines how the finished ribbon behaves.

The Other Side of Speed

There is a version of this story that could be read as an argument against efficiency, or against scale, and we want to be clear that it is not. The reason we invest in setups done carefully and in trainers like Old Sun is not that we are indifferent to production speed. It is that a well-set-up loom runs faster and more reliably than a carelessly-set-up one. The time spent getting the setup right comes back during the run. The time spent fixing problems that originated in a rushed setup does not come back.

This is the practical case for craft. It is not sentimental. In our experience, the most efficient factory operation and the most careful factory operation are much closer to each other than either is to the operation that sacrifices care for speed at every decision point.

A Note on What We Hire For

Old Sun has trained, by her own count, somewhere between thirty and forty people in the twenty years she has been doing setups at our factory. She says the ones who learn quickly are not always the ones who come in already knowing the most. They are usually the ones who find something genuinely interesting about the work itself — about the logic of the threading pattern, or about the relationship between the setup and the weave, or simply about the feel of getting something precisely right.

We think this is true more broadly, and it is part of how we think about the kind of factory we are trying to build. We are not trying to build the fastest ribbon factory, or the largest. We are trying to build one where the work is done by people who care how it is done. Old Sun is what that looks like in practice, and we are grateful every time a trainee sits down at a loom having understood something she was trying to show them.
