The threading chart for a jacquard ribbon loom looks, to someone who has never seen one, like a dense grid of symbols with no obvious entry point. It encodes the full structure of the pattern — which warp threads pass over and under which weft threads, in which sequence, across the full width of the ribbon. Reading it fluently is a skill that takes months to develop and years to do well under the pressure of production conditions.
We have been training new weavers for as long as the factory has existed. The process has not changed dramatically over the years, though we have learned things along the way about what works and what does not. The single most consistent thing we have learned is that there is no shortcut to the reading stage — the stage where a weaver can look at a threading chart and understand it without having to decode it symbol by symbol. That fluency has to be built through repetition, and the repetition has to happen on real machines running real production, not on simplified training setups.
We think of weaver training in three stages, though the boundaries between them are gradual rather than sharp.
The first stage is mechanical familiarity — understanding the physical operation of the loom. Loading the warp beam, threading the heddles, setting the shuttle, adjusting the basic tension parameters. This stage takes most new weavers about three to four weeks to get through. By the end of it, they can operate the loom under supervision without causing stoppages through basic operational errors. They cannot yet read a threading chart in any meaningful sense, and they cannot diagnose or respond to problems. But they can run a machine that is set up correctly and maintain it through a shift.
The second stage is pattern comprehension — beginning to understand the relationship between the chart and the physical structure of the ribbon on the loom. This is where most of the real difficulty sits. It requires a trainer who can point to a section of the chart and then point to the corresponding physical warp arrangement on the loom and make the connection visible. The charts are abstract; the loom is physical; bridging the two requires someone who can see both simultaneously and explain what they see. This stage typically takes three to six months, and progress is uneven — new weavers will have weeks where they seem to plateau before a breakthrough, then consolidate quickly.
The third stage is autonomous problem-solving — being able to identify when something has gone wrong with a pattern, locate the source of the problem in the chart, and make the correction without guidance. This is the stage that determines whether a weaver can eventually work independently on complex patterns. It takes the longest — typically more than a year from the start of training — and not every weaver reaches it fully. Some reach a level of competence that allows them to run a range of standard patterns without difficulty but struggle with novel or complex charts. That is a perfectly serviceable level of skill for much of what we produce. For the jacquard team specifically, we need weavers who can eventually get to the third stage, which shapes how we select and train for those positions.
The trainers in our weaving section are experienced weavers who have taken on the additional responsibility of bringing new people up to speed. They do not have reduced production targets to account for the training time — an imperfect arrangement that we acknowledge — but they have built the skill of training alongside production over time, to the point where showing a new weaver something and running their own machine simultaneously is not a significant burden for them.
The quality of a trainer varies in ways that are not fully predictable from technical skill alone. The best trainers we have had are people who remember what it was like to not understand something — who can put themselves back into the position of looking at a chart and seeing only symbols, rather than assuming that the clarity they now have is obvious. That capacity for empathy with a learner's confusion is harder to develop than technical knowledge, and we value it accordingly.
Weaver training is expensive in the short term. An experienced weaver who is also training someone new is running at less than full production capacity for months. The trainee is consuming machine time and producing substandard ribbon during the learning period. The total cost of training one weaver from zero to independent is significant — and it is a cost that does not appear clearly on any line item, which makes it easy to underinvest in.
We continue to invest in it because the alternative is worse in ways that are also not always visible. A weaving section that depends entirely on its current experienced staff — without a pipeline of people who are learning the craft — is brittle in a way that becomes apparent only when someone leaves or retires. The knowledge that Sifu Chen carries, that Old Zhou carries, that our senior weavers carry — it does not transfer automatically. It transfers through the specific process of someone sitting beside someone else and working through it together, which takes time, attention, and the willingness to prioritise it even when production targets are pressing. We have made that choice deliberately, and we expect to keep making it.
The decision about when a new weaver is ready to work independently is always slightly anxious, because getting it wrong in either direction has costs. Too early, and the weaver makes mistakes that damage production or require experienced staff to step in and correct. Too late, and we lose production capacity and the weaver loses the confidence-building that comes from solving problems alone.
We have found that the most reliable signal is not technical test performance but behaviour during problem situations — how the weaver responds when something goes unexpectedly wrong during a shift. A weaver who stops the machine, examines the chart and the loom, forms a hypothesis about the cause, and tests it — even if the hypothesis is wrong and requires further guidance — is ready to move toward independence. A weaver who stops and waits for a trainer every time there is a deviation is not yet there, regardless of how well they perform on familiar patterns. The willingness to try, and the capacity to reason through a problem rather than escalate it, is what we are watching for.
