Our maintenance schedule is a printed document that lives in a folder on a shelf in the maintenance room. It covers forty-one machines — ribbon looms, winding machines, cutting equipment, and the steam irons in the finishing department — with a maintenance interval and a responsible person listed for each one.
The person who manages this schedule is Old Zhou. He has worked at Smith Ribbon & Bow for nineteen years. Before that he worked at a textile equipment manufacturer for eleven years, where he learned the mechanical side of looms more deeply than most factory maintenance staff ever do. He joined us when the company was smaller and the equipment was older, and he has been here for every machine we have bought, installed, broken in, repaired, and in some cases retired.
The obvious answer is that machines that are maintained consistently break down less often. This is true, and it matters — an unplanned loom stoppage during a peak production period is expensive in ways that go beyond the immediate repair cost. They are not always signals of imminent failure — sometimes they reflect a change in the material being run, or a change in the shift pattern, or a room humidity issue that affects bearing wear. But they are signals of something, and noticing them before they become problems is where most of the value of a disciplined maintenance practice sits.
Old Zhou keeps a notebook alongside the printed schedule. The notebook is not a formal system — it is his personal record, handwritten, organised in a way that makes sense to him. It contains observations about individual machines: which loom has a shuttle mechanism that needs slightly more oil than the spec says, which cutting machine's blade starts to pull rather than cut after about forty hours of use on narrower widths, which winding machine makes a sound that means the bobbin tension needs checking even if the next scheduled service is three weeks away. This knowledge is not in any manual. It accumulated over nineteen years of paying attention.
When a machine breaks down outside the maintenance schedule — which happens, despite everything — Old Zhou's approach is methodical in a way that has saved us significant time and money over the years. He does not go immediately to the most likely cause. He goes to the most recent change. What was the last thing that happened to this machine before it stopped working correctly? Was it a material change, a setting adjustment, a scheduled service that might have disturbed something, a power fluctuation? Working backwards from the last change finds the cause faster than working forwards from a list of possible faults.
This diagnostic habit also shapes how he trains the two younger maintenance staff who work with him. He teaches them to observe before they act — to describe what the machine is doing wrong before they open it up, because the description often contains the diagnosis. A loom that is producing uneven weft density is a different problem from a loom that is producing correct weft density but losing registration on a patterned warp. Both look like "the loom isn't running right", but they point to different systems and different solutions.
We have talked with Old Zhou about documenting the contents of his notebook more formally — building a machine-specific knowledge base that would survive his eventual retirement and be accessible to whoever comes after him. He is not opposed to the idea. He has also been honest about what he thinks it can and cannot achieve.
The factual content — specific lubrication intervals, wear patterns for specific parts, known quirks of individual machines — can be documented and would be useful. A new maintenance technician with access to that information would get up to speed faster than one without it.
What cannot be fully documented, he thinks, is the judgment layer: knowing when a sound is a signal and when it is just noise, knowing when a reading is within tolerance but trending in a direction that warrants attention, knowing when to stop a machine for investigation versus when to run it to end of shift and inspect during downtime. That layer takes time and cannot be shortcut by documentation alone. It can only be built through direct experience alongside someone who already has it — which is why he keeps his two apprentices involved in real repairs rather than confining them to routine tasks.
The practical outcome of having a disciplined maintenance practice led by someone like Old Zhou is that our unplanned downtime rate is low. We do not track this with great precision — we are a manufacturing operation, not a consultancy — but our production team's experience is that machine stoppages requiring more than a few hours to resolve are infrequent, and when they do occur, they are resolved faster than at comparable facilities our team members have worked in previously.
